0:40 fun approach to answering these
0:42 questions let's start by looking at the
0:45 seven delegation levels level one is
0:47 tell the manager makes the decision
0:49 explains the rationale and no discussion
0:52 is required or even requested level two
0:55 is sell the manager makes the decision
0:57 but then tries to persuade the team on
0:59 the direction so that they feel involved
1:01 and bought in on the decision level
1:03 three is consult the manager solicits
1:05 input from the team and then makes the
1:07 decision considering all of that input
1:09 starting here we begin to see a shift in
1:11 decision-making Authority level four is
1:14 agree the manager and the team will
1:16 discuss the decision and they'll make a
1:19 consensus-based decision together level
1:21 five is advise the manager offers their
1:23 opinion and hopes the team listens but
1:25 the decision is ultimately made by the
1:28 team level six is inquire the decision
1:30 is left to be made by the team but but
1:31 afterwards the manager will ask for some
1:34 explanation of the decisions and level
1:36 seven the last one is delegate the
1:38 decision is fully left of the team
1:40 there's no manager involvement in any
1:42 way shape or form so now that we know
1:44 the seven delegation levels let's play

1:48 Begins by compiling a list of decisions
1:50 to be analyzed each of these items is
1:53 placed on the delegation poker board
1:55 then here's a tip be sure that these are
1:56 sort of recurring decisions you know
1:58 like things that happen over and over
2:00 again that need to be deced Ed okay so
2:02 next the team and managers they convene
2:04 online or in person and begin to discuss
2:06 the first item once everyone's had time
2:08 to reflect on the recurring decision
2:09 they pick a delegation card that most
2:12 closely represents how decisions are
2:14 being made today in the current state
2:16 and then on the count of three everyone
2:17 exposes their chosen card and a
2:19 discussion follows there's evident
2:21 disconnect between what the team
2:23 generally thinks the delegation level is
2:25 and what the manager thinks it is and so
2:27 this first step well it really helps get
2:28 everyone on the same page about the
2:30 current delegation level
2:32 now once there's consensus you mark that
2:33 current delegation level with a check
2:36 mark on the delegation poker board and
2:37 the next step is to determine if the
2:39 current delegation level is the right
2:42 one or if it needs to be changed and
2:44 we'll do that by voting again this time
2:46 the team members and managers will pick
2:48 the delegation card that represents
2:51 where they think the delegation level
2:53 should be on the count 3 everyone shows
2:55 their new card and just like in planning
2:57 poker the outliers are discussed and you
2:59 get some insights into the thought
3:01 process by find the card that they chose
3:02 the group eventually comes to consensus
3:04 about what the new delegation level
3:06 should be and once it's been decided
3:07 we'll mark the new Target on the
3:09 delegation board and we'll of course
3:10 capture any relevant actions that need
3:12 to be taken to move towards that new
3:15 delegation level and then we repeat that
3:17 process for all the remaining decisions
3:19 I know it seems like a lot but after you
3:21 try it a few times it actually goes
3:22 pretty quick so that's it that's
